DFM Services: What You Get From a Design-for-Manufacturing Review
Design for manufacturing services compared: free automated checks, factory DFM reports and paid consultants. What each delivers, and how to brief a review.

Design for manufacturing services review a part or product against the process that will make it, before you pay for tooling or a production build. They come in three forms: free automated checks, DFM reports from the factory that will build it, and paid reviews from independent engineers. This note covers what each delivers. For the rules themselves, read design for manufacturing first.
Three kinds of design for manufacturing services
Automated checks are fast and narrow. Protolabs returns an automated design analysis with every molding and machining quote, flagging thick walls, missing draft and features its process cannot make. PCB fabs do the same for boards: AdvancedPCB's FreeDFM and JLCPCB's DFM tool check Gerbers against each shop's own capabilities. The limit: each tool checks against one supplier's rules, and none knows how the part fits the rest of your product.
Factory DFM reports come from the people who will cut the steel or run the line. A molder's report usually proposes gate locations, a parting line and ejector pin positions, and flags sink, weld lines and areas with no draft. A board assembler flags footprints, component spacing, fiducials, panel rails and test point access. These are the most actionable comments you will get, because they are tied to real equipment. Their bias is the same: they optimize for their own process.
Independent reviews look across parts and suppliers. A good one questions whether a part should exist at all, the core move of design for manufacture and assembly (DFMA, the method Boothroyd and Dewhurst formalized), and checks tolerance stacks across mating parts that two different suppliers make.
What a DFM review should deliver
Whatever you pay, ask for these in the deliverable:
- An issue list with severity. Each item marked as must fix (cannot be made or will fail), should fix (cost or yield) or optional.
- Annotated images. Screenshots of the CAD or board with each issue circled. A paragraph of text is not a DFM report.
- A proposed fix for each issue, with the cost or yield effect where the reviewer can estimate it.
- Process decisions written down: gate and parting line for molded parts, panelization and stencil notes for boards, datum scheme for machined parts.
- Open questions back to you. Cosmetic surfaces, critical dimensions and volumes the reviewer had to assume.
For molded parts, ask whether a mold flow simulation is included or extra. For boards, ask whether the check covered assembly (DFA) and test (DFT), not only bare board fabrication.
When to buy which review
Match the review to the build stage, because each one is cheapest at a different point.
Skipping the independent review is common and sometimes right: a single-board product with an off-the-shelf enclosure may need nothing beyond factory reports. A product with ten molded parts, a battery and a seal usually needs someone looking at all of it at once. Terms like EVT, DVT and PVT are defined in the hardware startup glossary.
How to brief a design for manufacturing services provider
The quality of a review tracks the quality of the brief. Send:
- Files: native CAD or STEP, 2D drawings with critical tolerances; Gerber or ODB++, drill files and pick-and-place for boards.
- A bill of materials with manufacturer part numbers, so the reviewer can check footprints and sourcing. Our bill of materials example shows the columns.
- Volumes: prototype quantity, first production run and annual volume. A comment that matters at 50,000 units can be noise at 500.
- Constraints you will not change: industrial design surfaces, connector positions, certification targets.
- What you want optimized: unit cost, tooling cost, assembly time or schedule. Reviewers trade these against each other.
Reading the report and acting on it
Not every comment is worth a change. Sort them by what they cost to fix now against what they cost later. A wall thickness change in CAD costs an afternoon. The same change after a steel mold is cut means modifying or remaking the tool. In the worked example in our injection molding cost calculator, shaving 5 seconds off a 30-second cycle saves about 8 cents a part, or about $4,000 over 50,000 unitsest, for a change that is free before tooling.
Two practical rules:
- Get at least two factory reports for the same part. Where they agree, fix it. Where they disagree, you have learned something about each supplier, which helps when choosing a contract manufacturer.
- Close the loop in writing. Reply to each item with accepted, rejected with reason, or deferred. That record becomes part of your bill of materials management and change history.
Startups that make the tools for prototyping sit in the fabrication category, which lists 9 companies in the index as of REV 26.09, including Seeed Studio, which offers prototype PCB assembly from Shenzhen. Where a DFM review sits in the build sequence is covered in prototype to production.
Frequently asked questions
What is a DFM review?
A DFM review is a structured check of a design against the process that will make it, done before tooling or a production build. The reviewer flags features that cannot be made, that raise cost or that will hurt yield, and proposes changes. The output is usually a report with annotated images, a severity for each issue and a recommended fix. You decide which changes to accept.
Is a DFM review from my manufacturer free?
Often it is bundled into quoting, because the factory needs to understand the part to price it. Online molding and PCB services run automated checks with every upload. A deeper review, such as a mold flow simulation, a tolerance stack-up or a full assembly review across several suppliers, is usually billed as engineering time. Ask what is included before you send files.
When should I hire an independent DFM consultant?
Hire one when you lack in-house manufacturing experience for the process, when the part is expensive to get wrong such as a large steel mold, or when you want a view that is not tied to one factory's equipment. A consultant can also review several suppliers' DFM reports and tell you which comments matter. Agree a fixed scope and deliverable up front.
How long does a DFM review take?
Automated checks return in minutes to hours. A factory DFM report on a single molded part or board usually comes back within days of a quote request. A full product review with multiple parts, an assembly sequence and a cost model takes longer and depends on how complete your files are. Missing drawings, tolerances and volumes are the most common cause of delay.
What files do I need to send for a DFM review?
For mechanical parts, native CAD or STEP files, 2D drawings with critical tolerances, material and finish, and expected annual volume. For boards, Gerber or ODB++ files, drill files, a bill of materials with manufacturer part numbers, a pick-and-place file and assembly drawings. Add the product's use environment and any certification targets, because they change which comments apply.
